Spesso il consulente viene incaricato di rompere quello schema e spesso non ci riesce, perché il vincolo non è la facilitazione. Il vincolo è che chiudere un negozio ha un costo politico elevato e il processo è progettato per evitare che una sede perda. Un facilitatore esterno rende la conversazione più ordinata senza cambiare quali negozi devono chiudere, e l’output torna a essere un elenco di rinnovi.
Il secondo motivo comune per assumerne uno è legittimo e diverso: internamente nessuno ha il tempo o la neutralità per raccogliere le prove. Qualcuno deve estrarre i margini per punto vendita, le vendite per metro quadro e i rapporti dei costi di occupazione per i quaranta negozi, disaggregarli per densità di traffico e costruire i casi per ogni contratto. È un lavoro reale, davvero difficile da fare mentre si gestisce l’azienda, ed è la parte in cui un esterno aggiunge valore evidente — anche se è anche la parte ormai in gran parte automatizzabile.
