De tweede mislukking: de business case is geschreven in technologie-eenheden terwijl het voordeel in operationele eenheden zit. Licenties, integratie, migratie en training zijn precies en landen in jaar één. Het voordeel — minder handmatige handelingen, kortere cyclustijd, minder rework — is onprecies en landt in jaar twee of drie, als het proces echt herontworpen is. Als dat niet gebeurt, is de kost reëel en het voordeel een slide.
Er zit een echte strategische vraag onder, en die is het waard om te scheiden van de implementatie. De vraag is of technologie verandert wat je bedrijf kan verkopen, of alleen wat het kost om te draaien. Die hebben verschillende antwoorden en verschillende budgetten. Een distributeur die nu real-time beschikbaarheid kan aanbieden aan klanten, heeft een commerciële verandering. Een distributeur die picking geautomatiseerd heeft, heeft een kostenverandering. Beide zijn het waard; ze door elkaar halen levert een business case op die niet te testen is.
