När en e-handelsverksamhet visar stark tillväxt men inte täcker sina kassaflöden, är instinkten att titta på fulfillment eller kreativt arbete. Visst finns ineffektivitet, men den lämnar kärnproblemet orört eftersom de drivna ordrarna inte väljs för den bidragsmarginal de faktiskt ger efter betald media.
Mönstret ser likadant ut hos DTC-varumärken. Ett litet antal SKU:er eller kampanjer ger positiv LTV/CAC. En större svans av återköpsfrekvens och AOV-kombinationer förbrukar mediabudget och lager tid men ger nära noll eller negativ bidragsmarginal. Eftersom svansen tar den tillgängliga annonsallokeringen och rörelsekapitalet kan det högre marginalarbetet inte skalas – gränsen är inte efterfrågan utan att budgeten redan är låst i fel mix.
Rättningen är därför en urvalsregel för media och sortiment, inte ytterligare kreativ testning eller lageroptimering. När varje produkt och kanal kan rangordnas efter bidragsmarginal efter betald medias andel följer de flesta allokeringsbesluten direkt.
DTC-operatörer når den här punkten när retail-distribution eller breda betalda kampanjer låser in en fast kundanskaffningskostnad som kassan inte klarar: mediakostnaden stiger med volymen, men återköpsfrekvensen på de tillagda ordrarna täcker inte utlägget, så grundaren eller CFO:n ser 62M dollar i omsättning över 95 personer och möter ändå återkommande kassabrist.

✓ Veckodashboardar visar stigande AOV och orderantal men bankbalansen förbättras inte i takt med omsättningen.
✓ Att pausa en kampanj eller produktlinje känns omöjligt eftersom teamet inte kan peka ut vilka som subventionerar resten.
Steget som brukar göra det värre. Att öka budgetarna för betald media eller lägga till personal för att hantera volymen, vilket bara skalas upp andelen låg-bidragsordrar och förstorar kassagapet i samma takt.
