Un margen de contribución que se reduce tiene tres causas posibles y exigen respuestas opuestas. Los COGS o los costos de cumplimiento subieron y el precio no siguió. La mezcla se desplazó hacia los clientes o productos que vendes con peor margen. O el costo de servir subió de forma invisible: mayor participación de medios pagados necesaria para mantener el volumen, más devoluciones, más soporte, dentro de cohortes cuyo LTV nunca cambió.
La tercera es la más común y la más difícil de ver, porque nunca aparece como un aumento de costo. Aparece como el mismo ingreso que requiere una mayor participación de medios pagados u operaciones para entregarlo. El margen de contribución combinado lo oculta por completo: dos canales al 45 % y 15 % promedian un 30 % perfectamente respetable.
Por eso el primer paso útil casi nunca es un programa de reducción de costos. Es desagregar el margen de contribución por producto, por canal de adquisición y por repetido versus único hasta que el promedio deje de mentir.
Estos tres juntos son la firma. Uno solo suele indicar otra cosa.
