Un margine in calo ha tre cause possibili e richiedono risposte opposte. I costi della merce sono saliti e i prezzi di vendita non li hanno seguiti. Il mix si è spostato verso negozi o canali con margine per punto vendita più basso. Oppure il costo di servizio è salito senza che si notasse: più spedizioni dal negozio, più obblighi verso i condomini, più traffico senza aumento delle vendite, all'interno di sedi il cui costo di affitto è rimasto invariato.
La terza è la più comune e la più difficile da vedere, perché non appare mai come un aumento dell'affitto. Appare come lo stesso ricavo che richiede più risorse per essere generato. Il margine medio lo nasconde del tutto: due negozi al 45% e al 15% di margine per punto vendita fanno una media del 30%, perfettamente accettabile.
Per questo il primo passo utile quasi mai è un programma di riduzione dei costi. È scomporre il margine per punto vendita e per canale finché la media smette di mentire.
