Die Bruttomarge auf Auftragsebene ist schwer zu ermitteln, weil die meiste Montageleistung und Gemeinkosten gemeinsam anfallen. Hohe Umsätze aus Projektarbeit erscheinen teuer, Servicearbeit effizient – genau umgekehrt, wenn Projektarbeit überproportional viel Aufwand für die Einhaltung von Vertragsstrafen bindet.
Ein brauchbarer Weg ordnet nur die direkt zurechenbaren Kosten dem Auftrag zu und lässt den Rest unverteilt. Es entsteht ein Beitrag je Auftragsart und ein ehrlicher Pool gemeinsamer Kosten – deutlich nützlicher als eine vollverrechnete Marge, der niemand traut.
Das Ergebnis ist meist unbequem. In den meisten Portfolios trägt eine Minderheit der Aufträge das gesamte Auftragsbuch, und mindestens eine seit Jahren laufende Auftragsart verliert Geld, während alle das Gegenteil annehmen.
Diese drei zusammen sind das Kennzeichen. Eines allein deutet meist auf etwas anderes hin.
